Dear All, I am working in a manufacturing company, our product machines. Now sales performance has gone down, the company is in a bad financial crisis.
As an HR kindly suggest what needs to be taken care of. We have a headcount of 200 employees. We have departments like sales, service, quality, SCM, production, design, admin, etc.

I think you are asking on how you can reduce the manpower.
That kind of decision or assistance can be provided only by a consultant who has been able to study your company and its workings. A vague post like what you have put can only harm you by getting wrong advice based on assumptions of persons who do not know what you actually are going through.

Sounds to me like the Sales Manager should be sacked first. However, I am cognizant of the fact that the world is in a bit of a mess right now.
However, there are a number of issues at play here, HR in relation to head count is only one.
Management needs to look at a range of issues beyond the scope of this forum, e.g. why is the product you are manufacturing is not selling, and that can include, cost, quality, better competitive products, the competition in the space, etc. A thorough investigation as to why the sales team is not performing is also needed.
As Saswata has suggested above, these issues can only be investigated by an outside consultant who can take an unbiased, and objective look at the organisation as a whole.
When it actually becomes a HR issue, i.e. reducing headcount, come back to us with your questions.
