Dear friend,
Problems are the best cues; identify some top-of-the-mind, burning problems and understand them from multiple angles as perceived by the employees. For example, handling a difficult customer, inadequate travel budgets, blindspots of the superiors, low motivation levels, inadequate infrastructure, untrained staff, poor incentives, unproductive assets...numerous...
Dont turn off employees when they are speaking...encourage them, no matter how insensible the suggestion is. Dont allow mud-slinging. Be circumspect. Dont criticise management or owners.
Let somebody record the proceedings. Thank them individually name by name for each contribution.
But prepare well by envisioning all the problems/ areas with primary focus on some striking insights or impressive outcomes.
