Hi, What u can do is : 1. thoroughly study personal file of employee 2.Take few note from the file 3. Then study there appriasal form., come to certain conclusion 4. Discuss them with HOD/ collogues discretly Finally you will have a back ground ,talk to employee You can conclude in the way based on data. regards jitendra

Hi As per my opinion, to know individual employee's strengths and weaknesses first of all you have to create a friendly atmosphere with every body with certain restrictions. Talk to them in an way to know what exactly their goal is and what are the obstacles they are facing to achieve their goal. Now, it is very essential that when you are talking to them on their specific goal you have to make sure that, their individual goal should linked with organization goal. (for eg. employees may say that my goal is to get the senior position, but you have to conclude that weather it is worth for the organization and so on.) Record everything in written whatever you are discussing with them. Show them your personal touch by stating clearly that you will try your level best to help them. May be you will not always be able to fullfill your words but the moto behind this activity is to built a trust among the employees. Once you will find that employees trust you( This will be observed by you when you will find that employees themselves are coming to you for general discussions and greivances) then make a list stating all employees name, department and designation. Put your comments in front of the names you will talk. (Positive and Negative with their goals). And then finally you will get a master sheet with all the details. This sheet will also help at the time of performance management of individual employee as the same then you can share with the Department heads without disclosing employee's name(if the situation demands), stating what are the expectations of the entire group or also will help you to clearly suggest the Department Head weather his decision of giving promotion/demotion to any employee is worth or not.
